One of my longer-term goals is to integrate Mumble on XMPP (others have thought about this too) since its chat is pretty shit & needing accounts to join isn’t great but or two good foundational protocols.

XMPP is better for modularity which is why everything is at extension with means the foundations are simple & easy to implement where you can build something optimized & bespoke on it like Fornite’s coms or Nintendo’s presense. It’s a little harder to understand tho since out of the box you get almost nothing—but the big servers intended for chat like Prosody & ejabberd have sane defaults.

The centralization you are referring to seems more a client issue since the protocol & servers already ‘do the things’ but it sounds like you want a single ‘app’. For community building where you consider group calls less common, both Movim & Libervia offer more than Element (note the other Matrix clients are lacking feature parity) since they both can do integrated posts like forums—where Libervia supports calendars/events too. There’s no reason a client couldn’t exist with Jitsi or Mumble integration.

Ultimately use the right tool for you—it’s just nice to dispel myths that Matrix has some special sauce or that predecessors can’t fill the same roles (while also using less resources in all directions).

You still shouldn’t dismiss these sorts of licenses as “free software” has done an alright job for user freedoms but not getting developers compensated for their efforts—which is why licenses like these pop up sharing the source code, but not letting their work be exploited.

Well the games industry is largely not FOSS so not a huge surprise. Parts of that might be changing after the debacle with Unity with those moving to Godot--not that Godot doesn’t have issues. For a minute before the Zoom buyout I was using Keybase to sync with some folks files, but I don’t know about long term. I’ve also heard some folks like Resilio Sync (formerly BitTorrent Sync), but I can’t say much about it. It’s a hard problem to solve since these files don’t diff.

Have you tried anything contemporary to or newer than Git (i.e. not CVS or Subversion)? It’s quite an anomaly that Git has held it’s reign as long as it has compared to other software & to assume it’s not worthy of criticism or isn’t regularly criticized online is delusional. There has been a lot of interesting work in VCS space that many have ignored since their heads are just stuck in the Git bubble. Was Git better than things before it? Mostly yes, but there are options now (& around the same time frame) with more ergonomic CLI, better conflict resolution, handling of large file blobs, better project management, & so on.

Some alternative forges offer better features (or less social cruft) & are faster (some are not even limited to Git!)… what you will get is the ability to own the code & community along with set the terms instead of letting Microsoft set them for your community & be the gatekeeper for who gets to have access. If you wanted a corporate, centralized, proprietary forum go back to Reddit/Twitter; if you think that’s a terrible recommendation, in the same spirit you should leave behind corporate, centralized, proprietary code forges.

SSH + an HTTP server can work if you are going barebones

Choosing proprietary tools and services for your free software project ultimately sends a message to downstream developers and users of your project that freedom of all users—developers included—is not a priority.
